How to select a Vietnam contract manufacturing partner

Choosing among contract manufacturing companies in Vietnam requires more than comparing websites and quotations. The right partner must demonstrate product-specific capability, controlled processes, realistic commercial terms, and dependable communication.

For medical seating and technical sewn products, supplier fit should be verified through evidence: equipment, material experience, approved specifications, inspection records, sample results, and clear ownership. A low quotation is not enough if the supplier cannot reproduce the approved product consistently.

Why a factory list is only the start of supplier qualification

Directories, referrals, trade shows, and online research can produce a shortlist. They do not establish whether a factory is suitable for a wheelchair cushion cover, positioning component, patient transfer product, or multi-layer industrial assembly.

U.S. trade guidance recommends adequate due diligence before entering a commercial relationship in Vietnam, including checking a company’s bona fides and requesting supplier or customer references. For a technical program, that commercial due diligence should be paired with a structured capability and quality review.

The following 15-point checklist gives procurement, product, and quality teams a practical framework.

Technical sewing and manufacturing capability checklist

1. Confirm relevant product and application experience

Ask for examples that resemble your product in construction, materials, tolerances, and end use. General garment experience does not automatically translate into medical seating or load-bearing technical products. Discuss high-stress areas, dimensional features, attachment points, functional surfaces, and expected failure modes.

2. Verify technical material expertise

List every required fabric, foam, webbing, fastener, buckle, label, and adhesive. Ask how the factory receives, stores, identifies, cuts, sews, bonds, or assembles each material. Thick neoprene, coated fabrics, mesh, foam, and multi-layer assemblies can require different controls from standard apparel fabrics.

3. Review equipment against the production process

Equipment should match the construction. MZ Vietnam’s documented equipment includes single- and double-needle sewing machines, overlock and binding equipment, machines intended for thick or layered inputs, automated sewing units, laser and foam cutting equipment, and machinery that cuts and seals webbing and related materials.

Do not evaluate the machine list in isolation. Ask which operation uses each machine, who is qualified to run it, and how the resulting feature is inspected.

4. Identify in-house and outsourced operations

Map cutting, printing, embroidery, sewing, foam conversion, welding, assembly, testing, packaging, and any mechanical components. For outsourced work, determine who selects the supplier, approves first output, monitors performance, and handles non-conformities.

5. Test build-to-print readiness

A build-to-print manufacturer should be able to review drawings, specifications, a BOM, and/or a physical sample. Ask how the factory manages unclear requirements, engineering feedback, document revisions, material substitutions, and customer approval before production.

6. Examine incoming-material inspection

Ask which characteristics are checked before material enters production. Depending on the product, these may include appearance, color, dimensions, thickness, density, function, supplier documents, or comparison with an approved standard. Confirm what happens when incoming material fails.

7. Locate in-process and endline inspection points

Inspection should occur where defects can be detected before more value is added. For technical sewn products, checkpoints may include cutting, printed or embroidered details, accessory preparation, first-piece construction, inline sewing, assembly, and endline review.

8. Understand final inspection and release

Final inspection should reflect customer-approved requirements. At MZ Vietnam, the shipment-release review can examine visual condition, dimensions, operation, stability, packaging, and criteria specific to the product. Ask who authorizes release and which records travel with the shipment or remain on file.

9. Review non-conforming product control

The supplier should be able to explain how it identifies, segregates, corrects, reinspects, and records non-conforming work. Vague assurances such as “we fix any problems” are not equivalent to a controlled process.

10. Verify records, work instructions, and traceability

Request examples appropriate to the risk of the component: inspection forms, approved samples, work instructions, material records, lot identification, or test reports. For a regulated finished-device program, the legal manufacturer must determine which supplier controls and records are required. FDA guidance emphasizes that purchased materials, components, and services can directly affect finished-device quality.

11. Separate factory MOQ from material minimums

Ask whether the quoted minimum applies to the finished product, each size or color, or the material purchase. A factory may accept a small production batch while a mill, foam supplier, label printer, or hardware supplier requires a larger commitment.

MZ Vietnam determines MOQ after reviewing the individual manufacturing program. Internal evidence shows that five-piece orders can be considered for many product types, but construction, material availability, setup effort, and commercial practicality determine the confirmed minimum.

12. Build a complete lead-time map

Request separate estimates for feasibility review, material procurement, sampling, approval, production, inspection, packaging, and freight. For confirmed programs, MZ Vietnam currently uses an approximate 30–45-day standard production window, depending on scope and available inputs. Do not confuse factory production time with the full door-to-door replenishment cycle.

13. Verify capacity with evidence and assumptions

Capacity figures should identify the product family, staffing, shift pattern, order mix, and measurement period. Ask how the supplier responds when demand changes, whether critical equipment has backup, and how your order will be prioritized alongside other work.

14. Compare transparent commercial quotations

A useful quotation identifies material assumptions, labor or conversion scope, tooling, sample charges, MOQ, lead time, packaging, Incoterm, validity period, and exclusions. Clarify how price changes will be handled if materials, quantities, exchange rates, or specifications change.

15. Define ownership, response, and escalation

Determine who owns technical questions, commercial decisions, production updates, quality issues, and logistics. Agree on response expectations, meeting cadence, approval channels, and escalation contacts.

Vietnam vs. China manufacturing: the practical answer

For medical seating and technical sewn products, neither Vietnam nor China is automatically the better manufacturing location. China offers an exceptionally broad and mature industrial base. Vietnam can be a strong fit for labor-intensive technical sewing, customized assemblies, flexible production, and companies seeking to diversify supply.

The right decision depends less on national averages and more on the fit between your product and the supplier’s actual processes. Buyers should compare material capability, quality controls, minimum order quantities, lead times, communication, and total landed cost—not labor rates alone.

Why technical sewn manufacturing needs a product-specific comparison

A wheelchair cushion cover, positioning support, transfer sling, or multi-layer technical assembly is not a commodity garment. The product may combine coated fabric, mesh, neoprene, webbing, hook-and-loop material, foam, labels, buckles, and reinforced stitching. Each layer introduces requirements for cutting, handling, alignment, seam construction, inspection, and documentation.

A country-level comparison is only the beginning. Teams need to know whether a specific manufacturer can:

A lower hourly labor rate has limited value if material waste, rework, expedited freight, or inconsistent output increases the total program cost.

Vietnam manufacturing vs. China manufacturing: six decision criteria

1. Supplier ecosystem and technical specialization

China’s industrial ecosystem is larger and deeper across many categories. Buyers can often find dense clusters of material suppliers, tooling specialists, factories, and logistics providers. That breadth may benefit products requiring highly specialized inputs, complex tooling, electronics, or very large-scale integrated supply chains.

Vietnam’s manufacturing base is smaller, but it has become an important alternative for global supply chains. U.S. trade guidance identifies competitive labor costs, strategic location, foreign investment, and a broad free-trade-agreement network among the factors supporting Vietnam’s manufacturing growth. For technical sewn products, the key question is whether the selected Vietnamese operation has the required equipment, material experience, and supplier relationships.

2. Labor, conversion cost, and total manufacturing economics

Vietnam is often considered for its competitive production economics, especially for labor-intensive work. However, buyers should avoid assuming that every product will cost less in Vietnam. Fabric yield, foam conversion, accessory sourcing, quality requirements, production volume, and shipping mode all affect the result.

China may offer better economics when scale, automation, local component availability, or supplier concentration offsets a higher quoted conversion cost. Vietnam may be competitive when skilled technical sewing and flexible labor are more important than a massive upstream ecosystem.

Compare complete quotations and landed-cost assumptions rather than relying on a country-level wage comparison.

3. Minimum order quantity and production flexibility

Medical seating and rehabilitation programs may start with samples, pilot batches, replacement components, or multiple product variations. A factory optimized only for long, high-volume runs may not be commercially or operationally suitable.

Ask suppliers in either country how they calculate minimum order quantities. Material suppliers may impose minimums that differ from the factory’s production MOQ. Color, coating, foam density, printed labels, packaging, and hardware can each create separate minimum-purchase requirements.

MZ Vietnam may support small production runs in selected cases. The factory confirms MOQ after reviewing the product, materials, and required setup. This is more useful than an unqualified “low MOQ” promise.

4. Quality control for medical seating components

Quality should be evaluated as a managed process. Review how the supplier approves incoming materials, controls production specifications, detects non-conforming work, reinspects corrections, and releases finished goods.

At MZ Vietnam, production quality is governed by a written quality framework. Task instructions, inspection forms, and retained quality records support its implementation. Control points cover material receipt, cutting, printing, embroidery, accessory preparation, sewing, assembly, end-of-line review, and shipment release. The final review can address visual condition, measurements, intended operation, stability, packing, and criteria defined by the customer.

These controls are evidence of an operating approach, not a claim that every product is automatically certified or compliant. The customer remains responsible for defining applicable regulatory and product requirements.

5. Lead time, forecasting, and supply continuity

Quoted production lead time should be separated from material procurement, sample approval, export preparation, freight, customs clearance, and delivery to the buyer’s facility. A short factory lead time does not necessarily mean a short replenishment cycle.

Current guidance from MZ Vietnam places routine production at approximately 30–45 days after scope and capacity are confirmed. Complexity, input availability, and volume can change that estimate. Forecasts help reserve materials and avoid delays. Accelerated production may be available for limited scopes, but it is not a substitute for normal planning.

China’s greater supplier density may shorten certain input lead times. Vietnam can still support predictable programs when forecasts, approved materials, order cadence, and escalation ownership are established early.

6. Communication and offshore manufacturing support

Communication problems are not unique to either country. They usually arise when responsibilities, revision control, technical decisions, and escalation paths are unclear.

The comparison should not become a simplistic “China out, Vietnam in” decision. Some buyers use a dual-country or staged strategy, assigning programs according to supplier strength, risk, and product maturity.

Before choosing a location, ask:

  1. Does the factory have proven experience with our materials and product construction?
  2. Which processes occur in-house, and which depend on subcontractors?
  3. How are drawings, BOM revisions, material substitutions, and approved samples controlled?
  4. What inspections and records will apply to our product?
  5. Which material, production, or packaging minimums affect the MOQ?
  6. What is the full lead time from material commitment to delivered inventory?
  7. What does the landed-cost comparison include—and what remains excluded?

Choose the supplier model, not just the country

Vietnam can be a compelling manufacturing location for medical seating and technical sewn products, but the strongest decision is based on product-specific evidence. Evaluate equipment, materials, quality controls, communication, commercial assumptions, and supply continuity together.
